Setting up Matrix/Synapse was extremely easy and done in a day. The self hosting part is not that hard and I would say migrating users would be the majority of your time. Plenty of VPSs online make obtaining infrastructure very easy.

I’m really questioning all of the doom-saying coming out of leftist spaces around the Mamdani mayorship. I am absolutely on board with a critical review of his actions but it feels like he is being written off extremely early on. So many people looking to be disappointed and already ready for him to become more of the status quo. I get the intentions and understand why but can we not afford any amount of optimism these days?
